Report: Agentic AI in Financial Services 2026

What 33 workshops and 366 agent designs reveal about where regulated organisations are actually starting, what they are prioritising, and why most AI initiatives do not reach production.

In the twelve months to March 2026, Zygens ran 33 AI agent design workshops with 330 individuals across financial services, e-commerce, health, legal and logistics. Together, those participants designed 366 AI agents, each scored for value, risk and deployment priority using our proprietary DDAD Framework.

Financial services accounted for 64% of all workshops and 270 of the 366 agents designed. This report draws on that dataset to answer the question senior leaders in regulated organisations are asking with increasing urgency: where should we actually start, and what does good look like in practice?

More than half of all agents designed across our programme land in the OPTIMISE quadrant: high-value, low-risk, internal-facing, deployable now. These are not the consolation prize. They are the foundation.
— Zandra Moore MBE, Co-Founder and CEO, Zygens
